Steps

1 | Setup

Step 1: Prime and Poll
Forty-eight hours before, email the Vision Map, Profiles from the HAP toolkit, and the three-question sentiment poll.
Explain that real doubts are gold and will be tackled, not judged.

Step 2: Stage the room or board
Display the Vision Map.
Lay out the HAP Behaviour Patterns (in the toolkit) and Story Cards.

2 | Align the facts

Step 3: Rapid Map Check
In pairs, scan the Vision Map.
Add stickies for any missing feature, behaviour, metric, or proof point.
Read new rows to the group for swift agreement.

3 | Surface the doubts

Step 4: Silent Doubt Harvest
Each person writes every worry on separate stickies.
If blocked, flip through the HAP Behaviour Patterns for starters.
This will help them identify what they are doing and potential reasons behind it.
Cluster notes; give everyone three dots to vote.
Keep the top three doubt clusters.

Psych safety tip
Facilitator reads the Safety Notice out loud first:
“Name the worry in plain words. Blame no person, just state the risk.”

4 | Craft the story

Step 5: Draft the Narrative
Split into two groups. Pick a real employee profile (From the HAP toolkit).
Fill a Story with the ARC frame:
Action gap: “Manual risk checks took three hours.”
Resolution: “AI bot cut checks to twenty minutes.”
Change: “Teams now release code twice as fast and hit the Friday deadline.”

Step 6: Pick and Polish
Both groups read their story aloud.
Vote by raised hands.
Tighten the winner to two minutes or 150 words.

5 | Commit to action

Step 7: Assign Owners
Write each top doubt and each comms task on the tracker sheet.
Add owner name and due date.

Step 8: Confidence Pulse
Run an instant poll one to five.
Record the average.

  • If average is four or more: move on.

  • If below four: run a quick round, “What must change to reach four?”
    Add extra actions and owners.

6 | Close the loop

Step 9: Share Fast
Within thirty minutes, send notes, final story, tracker sheet, and poll score to all.
File everything in the shared folder.
