Steps

1 | Setup

Step 1: Prep the Grid
Load the four-column template. Keep column headers visible to everyone.

Step 2: Brain-dump Features

  • One sticky per feature.

  • Name each in ≤ 5 words, noun + verb style:
    “Auto-draft reports”, “Fraud-flag bot”, “Risk-score API”.

  • If a feature feels fuzzy, park it.


Tip: If teams stall, prompt with “Where does AI currently touch a workflow?” or “Which manual step do we want to scrap first?”

2 | Map Behaviour

Step 3: Define Behaviour Shifts
For each feature, finish this sentence on a fresh sticky:
When X is live, [actor] will [verb] [task] [frequency].
Use the verb list; keep it concrete and countable.

Step 4: Attach Live Metrics
Ask, “Which scorecard metric moves if this behaviour changes?”
Pull only from the Finance KPI Sheet, cycle time, error rate, churn, NPS.
If no live metric fits, circle the row in red; you’ll revisit later.

Step 5: Add Proof Points
Pick at least one proof type:

  • Data. “-20 % cycle time (Pilot Mar-25)”

  • Quote. “I finish by lunch now.”

  • Benchmark. “Gartner 2024 median = 1.3 h”

Link the source in the grid cell for traceability.

Tip: If you're unsure, read each row out loud:
“When [feature] is live, [person] will [verb] [task] [frequency], which should shift [metric], proven by [proof point].”

3 | Stress-test & Fix

Step 6: Stress-test Each Row

Run the “Stakeholder Test”:
Ask yourself, Would our CFO or Director of People defend this in a leadership meeting?

  • Finance lens: Is the metric financially meaningful (e.g., cost, margin, ROI, throughput)?

  • People lens: Does the behaviour shift reduce friction, upskill teams, or support change readiness?

  • Ops lens (if relevant): Does it improve speed, consistency, or capacity?

  • Compliance lens (if sensitive data or legal risk): Is it clearly defensible and auditable?

Step 7: Repair Weak Links (as needed)

  • Metric unclear? Book a 20-min chat with Finance tomorrow.

  • Behaviour fuzzy? Schedule a 15-min user interview today.

  • Proof missing? Pull an industry stat or run a quick micro-pilot.

Step 8: Export & Share
Snapshot the completed grid.
Email to the group and drop the link in Slack.

Behaviour Shifts to Look For

Use these verbs to describe how user behaviour should change when a feature goes live. Each one implies a measurable action or shift in effort, frequency, or ownership.

Start. E.g., Start using AI summaries instead of manual notes
Stop. E.g., Stop manually checking transactions
Increase. E.g., Increase speed of decision-making
Use. E.g., Use whenever copy needs checking
Reduce. E.g., Reduce time spent on admin tasks
Automate. E.g., Automate report generation
Hand-over. E.g., Hand-over task initiation to AI assistant
Switch. E.g., Switch from manual to auto-classification
Prioritise. E.g., Prioritise high-risk alerts first
Re-route. E.g., Re-route tasks to the most available agent
Collaborate. E.g., Collaborate across departments in shared workspace
Flag. E.g., Flag anomalies for review

Tip: Start with verbs that signal real effort, time, or responsibility shifts. Avoid generic terms like “improve” or “help”. they’re too vague to prove or measure.
